A retrofit bulb is a fast-moving consumer product with brutal price competition. A smart driver or controller is a component business sold to specifiers. A finished smart fixture is a design-led product with project margins. Each can be a good business; confusing them is how a lighting programme fails. In short, Smart Lighting ODM Choosing is the deciding factor for most buyers.

Three product shapes

Product

Customer

Margin

Certification burden

Retrofit smart bulb

Consumer retail

Thin, volume-driven

Safety plus radio, per region

Smart driver / controller module

Fixture makers, specifiers

Moderate, project-based

Component approvals, integration

Finished smart fixture

Hospitality, residential projects

Healthy

Luminaire standards, photometric data

The specification that matters: light quality

Connectivity sells the first unit; light quality sells the second. Four numbers decide whether a lighting product gets recommended: CRI (colour rendering — 80 is commodity, 90 plus is the hospitality and retail threshold), flicker (visible on phone cameras and a genuine complaint source when dimming is done badly), dimming range and curve (whether it dims smoothly to one percent or steps and drops out), and colour consistency across a batch, because ten downlights in one ceiling that differ in tint is a visible failure.

Tunable white and full colour add a second axis of difficulty: two LED channels that must track each other as they dim, plus a mixing algorithm that keeps the colour stable across the range. It is a firmware problem more than an LED problem, and it is where experienced and inexperienced ODM partners diverge most.

Connectivity in lighting is not the same decision as elsewhere

Bulbs and fixtures are installed in numbers, often twenty or more per project, which changes the economics of the radio choice. WiFi puts twenty devices on the network and twenty on the router; Zigbee or Thread puts them on a mesh that also extends itself. For anything installed in quantity, a mesh protocol plus one gateway is the architecture that survives. Our protocol comparison and the Matter overview explain where the standards are heading, and the practical consequence is that a lighting range should be specified with a hub in mind from the first SKU — see the gateway guide.

Thermal design decides the warranty claim rate

LEDs do not usually fail; the driver electronics do, and they fail from heat. A compact bulb or a sealed decorative fixture has nowhere to put it, so the enclosure, the driver topology and the derating all have to be designed together, and validated in a hot box at the top of the rated ambient range. Ask for the thermal test data, not the datasheet figure. This is also the reason a “same look, cheaper” second supplier usually costs more over two years.

Dimming compatibility: the retail return driver

If the product replaces a bulb on an existing dimmer, compatibility with trailing-edge and leading-edge dimmers, and with the specific dimmers sold in the target market, is the single largest cause of returns in the category. Test against a panel of real dimmers, not one. If the product is a fixture with its own control, publish the compatibility list anyway — installers read it.

Where projects come from

Hospitality and multi-residential are the healthiest part of the lighting business: a specifier chooses one fixture family, orders it repeatedly, and cares about photometric files, spare parts availability and a stated lumen maintenance figure more than about the app. If that is the target, the deliverables are photometric data (IES/LDT files), a spare-parts commitment and consistency of supply across years — the same commercial shape described in our hospitality note. For consumer retail instead, packaging and first-five-minutes experience dominate, and the white-label differentiation guide is the better read.

Spare parts and the five-year question

Lighting is a long-life purchase and the question a specifier asks is what happens in year five. Two commitments matter. A stated lumen maintenance figure — what percentage of initial output the luminaire still delivers after a defined number of hours — because that is what a project specification asks for, and a driver that is replaceable rather than potted into the fixture, since the driver is the part that will fail first. If the product is a retrofit bulb, the equivalent is a stated lifetime and a warranty that does not require the original packaging.

Frequently Asked Questions

Bulb, driver or fixture?

Decide by channel. Retail volume favours bulbs; project and specification business favours drivers and fixtures.

Do we need Matter?

For a new range, yes, or at least a clear upgrade path. Lighting is one of the categories where interoperability is genuinely bought on.

What drives returns?

Dimmer compatibility first, then flicker at low brightness, then colour mismatch between units bought at different times.

How do we control cost?

Freeze the light-quality specification early — CRI, flicker and dimming range — because those decisions set the LED and driver bill of materials. See the cost breakdown.

Programme timing and volumes are covered in the lead-time guide and the MOQ guide. That is why Smart Lighting ODM Choosing keeps gaining attention in this category.

Related Articles

Smart Curtain Motor: Effortless Curtain Automation for Comfort and Energy Savings

4-Inch Tuya Control Panel: Compact Smart Home Control for Every Room

Tuya Smart Control Panel OEM: Screen Sizes, Protocols and Custom UI

Zigbee Gateway: The Interoperable Hub Behind Seamless Smart Homes

Smart Hotel Rooms in 2026: What Hospitality Brands Should Demand from an ODM Partner

📌 This article is part of our Complete Smart Hub — more guides and buying tips inside.

Lighting splits into three businesses — retrofit lamps, drivers and finished fixtures.
